Due to the tight task of subway construction, many unconventional procedures and means are adopted in line construction, and the finishing work is not perfect, which leads to some problems left over, such as water and electricity arrears, damaged facilities of water and electricity property units, buried water meters and damaged cables. If these problems are not solved, our follow-up work is often difficult to carry out, which is the difficulty. Take Hongshan Square as an example. In the previous construction process, due to the financial dispute between the company and the Water Group at that time, the Water Group did not carry out tap water construction in time, and then some water meter wells were buried in other subway stations, which were not recovered in time, resulting in arrears in water charges. Garden units have completed the above-ground garden construction in Hongshan Square. After the settlement of the financial dispute, it is necessary to re-excavate the tap water in Hongshan Square. This requires coordinating Hongshan Square Management Office, Urban Management Bureau, Garden Bureau, Metro Construction Headquarters, Water Group and other units to promote the installation of tap water. In this process, we actively promote and strive for cross-synchronization of all work.

In the process of solving similar problems, we gradually became familiar with the workflow of property rights units and related responsible personnel, which provided convenience for solving similar problems in the future. We can take the initiative to contact and communicate with relevant parties at the beginning of the property development project to see if there are any problems left over from the line construction, which will affect the follow-up work. If there is, we will intervene in advance to solve it, and we will also strive for the understanding of property rights units and strive for the simultaneous advancement of all work.

Third, the construction drawing design management:

During this period, according to the target node of each project, I communicated with the corresponding project owner's representative to determine the drawing time of each project's construction drawing, and then fed it back to the design institute, asking it to provide relevant drawings and technical documents according to the required time node. If it is found during the analysis and investigation that the preliminary planning, environmental assessment and safety assessment will affect the drawings, the personnel of relevant departments will be urged to complete the relevant work. In the process of management, I found that the company urgently needs to solve the related land conversion and follow-up planning, which is the premise of all work. At present, there is no land certificate and planning certificate, which leads to all the work basically being carried out in an unconventional process, but this should not be regarded as a long-term institutional process after all.

Another big problem that I found in the management of construction drawing design is that there are many ambiguous clauses in the design contract, which leads to some waste of investment and inadequate design services, such as insufficient copies of agreed design documents, no design site service and no design quota. In this regard, I suggest that the management of design contracts should be strengthened. First, quota design is very important for investment control; Secondly, we should make clear the design service, such as the time content of designer's door-to-door service; Third, limit the design change rate and strengthen the maturity of construction drawing design. In addition, the construction company should set up archives as soon as possible to manage the filing and storage of all kinds of documents, including design documents.

Fourth, the project management:

During my internship, I carefully studied the relevant regulations of the group company. For project management, the regulations cover a wide range and provide a framework for our management. I suggest adding details and compiling some specific rules to support it, so as to manage it according to the rules and avoid confusion. For example, in terms of quality management, it is necessary to formulate quality control point plans, refine the items in the project, define quality objectives, determine quality qualified/unqualified standards according to relevant specifications, stipulate the rectification process of unqualified items, formulate reward and punishment measures, and set different reward and punishment amount standards according to different projects and problems. For safety and progress, specific documents can also be compiled to support programmatic documents and guide the management of supervision and construction units.
