Decoration project management process

Decoration project management process

Decoration project management refers to a systematic management method with decoration projects as the object. During the life cycle of the project, systematic and scientific management such as effective prediction, planning, decision-making, organization, coordination and control is carried out with the theory, viewpoint and method of system engineering, so as to achieve the expected economic benefits, achieve the expected effect, express the owner's intention and reflect the cultural and artistic effects and commercial requirements of decoration. Here I bring you the management process of the decoration project. Welcome to read it.

Engineering design stage:

According to the purpose and overall requirements of the construction project, the specific use function requirements of the building, the requirements of the owner and the investment target, the planning and decoration ideas and objectives. In accordance with the national, regional and industry departments in charge of the project bidding procedures and regulations, design bidding work.

Specific work contents include:

Prepare bidding documents, publish bidding information or invite bidders, bidders to register, review bidders' qualifications, send bidding documents, manage bidding documents, bid opening, bid cut-off management, plan review, determine the winning bidder and sign the winning contract. Manage the design objectives, design progress, design quality and design cost of the design unit through the contract. Comprehensively review the design scheme to ensure that the design results of the project can reach the overall conception and objectives in the planning stage.

Construction preparation stage:

According to the design drawings and decoration quota, carry out the project budget, inspect and select the brand of bulk materials, designate materials supplied by Party A, discuss the quality standard, price and delivery cycle of materials supplied by Party A, and sign a supply contract after reaching an understanding. Prepare construction bidding documents according to design drawings, release bidding information or invite construction units to bid.

Specific work contents include:

Registration of bidders, qualification examination of bidders, formulation and collection of bid bond, sending of bidding documents, management of bidding documents, arrangement of on-site actual inspection of bidders, design disclosure and answering questions of bidders by Party A and designers, bid opening, bid cut-off management, evaluation of engineering quantity and unit price of commercial tender, evaluation of technical tender construction scheme and construction organization design, determination of bid winner, signing of bid winning contract, and refund of deposit of unsuccessful units.

In the construction stage, according to the characteristics of the project, the following provisions are formulated:

A, the construction unit comes into play should be combined with the site situation, the preparation of construction organization design, organization design should include the following contents:

1, general situation of the project (construction conditions, construction emphases and difficulties, etc.). ), the overall construction planning and implementation objectives (quality, progress, safety, civilized construction, environmental protection, warranty, etc.). )

2, the project management institutions and management personnel list

3, the main project construction scheme (including hydropower scheme), the choice of process.

4. Main technical organization measures (safety guarantee measures, quality guarantee measures, time limit for a project guarantee measures, civilized construction guarantee measures, finished product protection measures, fire control measures, safety measures, environmental protection measures, winter rain period construction measures, construction coordination measures, etc.). )

5. Construction preparation work plan, construction progress plan and resource consumption plan (labor plan, decoration machinery and equipment plan, bill of lading and use plan of materials supplied by Party A, sample sealing and use plan of materials designated by Party A, and mobilization plan of materials purchased by Party A).

6, construction plan (should indicate the machinery, processing site, material yard, water, electricity, fire control facilities, accommodation, garbage storage, safety entrances and exits and other temporary facilities, etc. )

7. Promise to voluntarily accept the punishment for failing to carry out the construction according to the reported construction organization design. The construction organization design shall be submitted to Party A's project department and supervision within 3 days after it is approved by the superior technical department and signed and sealed.

Second, the construction unit must carefully organize the construction in accordance with national standards, specifications, engineering contracts, construction drawings, design changes and construction organization design.

Three, the construction unit must establish a management organization that can meet the needs of project management.

1, the management personnel have corresponding qualifications and professional technical level;

2. The internal management functions and tasks of managers are clearly defined, and the work flow is smooth;

3. Managers have strong sense of responsibility, strong communication skills and strong execution ability, and can work with Party A and the supervisor;

4, management personnel at the scene to solve the problems in the construction at any time;

5, advocate all kinds of written records, filing system.

If Party A thinks that the on-site personnel do not meet the above requirements, it will ask all construction units to replace them at any time.

Four, the construction unit must establish a perfect quality, safety and schedule management system, and it is recommended to carry out construction management according to the principle of three-level control.

1. Pre-control requires you to be familiar with the drawings, master the design intent, make a joint review of the drawings, record and sort out the drawings, make a careful quality, safety and schedule plan in advance, find out the possible problems and difficulties in the construction and drawings in advance, and take measures in advance to avoid affecting the normal construction. If the losses caused by the failure of the construction unit to seriously carry out this work are all borne by the construction unit, the construction period will not be postponed.

2. Process control (process control). Although the process control is divided into two parts: self-control and monitoring, the key is to give full play to the self-control ability of the construction unit. Party A and supervision monitoring are the necessary supplements for the self-control of the construction unit. Each working procedure requires the construction unit to carry out three inspections (self-inspection, mutual inspection and special inspection) first, and then report to the supervisor for inspection, and the next working procedure can only be carried out after all are qualified.

3. Post-event control, analyze the causes after problems appear, and take measures to correct deviations to ensure that quality, safety and progress are under control.

5. Quality control;

1, quality control of decorative materials

(1) Select materials according to design requirements (samples that need to be sealed shall be signed by Party A, the supervisor and the construction party in advance for confirmation).

(2) The materials must comply with relevant standards.

(3) Strengthen the inspection of on-site materials, and report to the supervisor for inspection after passing the self-inspection.

(4) Do a good job in the management of material collection, storage and custody.

2. Process quality control

(1) The quality of each working procedure must be well controlled (sample inspection is required before large-scale deployment).

(2) Do a good job of process handover inspection and handover record.

3, disciplines, division of engineering quality control inspection batch-disciplines-division of quality.

4. The control of common quality defects is caused by human factors, so we must pay enough attention to it ideologically, improve management and strengthen technical force to avoid the occurrence of common quality defects.

5. Strengthen the content, procedure and organizational control of project quality acceptance, and follow the principle of "separation of inspection and evaluation, strengthening acceptance, improving means and process control".

Six, safe production, civilized construction, finished product protection:

According to the "Several Provisions on Strengthening Safe Production, Civilized Construction Finished Product Protection and Site Security" issued by the Project Department, we will focus on strengthening the prevention of falling, object strike, electric shock injury, machine injury and fire; Safety education is always unremitting.

Seven, schedule control:

1, according to the actual situation of the project, write a schedule planning system with different depths and functions.

(1) Control schedule (master schedule, monthly schedule)

② Implementation plan (weekly plan)

2. Submission of schedule

(1) The total progress plan shall be submitted to Party A's project department and supervision within 3 days after entering the site.

(2) Submit the monthly progress plan to Party A's project department and supervision before 5th of each month.
