Second, management.

The position I applied for is the head of the engineering department. I can't demand myself by the standards of employees in my work, so I should focus more on encouraging the work of the department. After I joined the company, I used all my spare time to actively communicate with old employees and new employees to understand the operation of the department. Later, it was found that the whole department lacked a positive work style and was passive in work, such as lack of patrol inspection, and was used to passively calling for repairs. So I took the initiative to communicate with the department leaders, looking for solutions, taking the lead in the work, and finally realized the division management of the department, effectively improving the work initiative of all the staff in the department.

Third, the work plan and organization and implementation

The essence of project management lies in the planned maintenance of facilities and equipment in advance, rather than emergency rescue. Therefore, during my tenure, I mainly took the lead in completing the following work:

1. Paint the sewage well of the management committee and mark the manhole cover.

2. Check the operation status of the box-type substation, comprehensively check and maintain the low-voltage part, measure and fasten the zero line and ground line system, and at the same time complete the sanitary cleaning inside and outside the box-type transformer, and paint the transformer base.

3. Check the fire fighting system, contact and organize the construction unit to debug and put into operation the potential safety hazards existing in the pre-high fire fighting water tank that has not been put into operation. After that, the organizers also cleaned up the equipment hygiene between the fire water tanks.

4. Organize personnel to refuel the valves of the water supply system and clean the wells.

Fourth, pay attention to details, find problems and solve them.

During the inspection, it was found that the screws of the courtyard lawn lamp and the central square pole lamp were rusted. Although this matter is not big, if it is not replaced, it will bring a lot of inconvenience to future maintenance work. After that, apply for material procurement and organize replacement in time to ensure convenient maintenance in the future, saving time and effort.

Five, the focus of the new year's work

1. Assist the department manager to make the maintenance plan of box-type transformer, and at the same time prepare the operation procedures of power outage plan and report it to the company leader.

2. Improve the insulation of all pipes of the CMC, such as fire hydrants, water supply valves, water watering points, etc.

3. Before winter comes, comprehensively check the air conditioning equipment of the CMC to ensure the normal use of heating in winter.

I. Work:

The task is tight, the construction period is short, and the construction unit is very tight. Around May, I participated in the adaptation of the company's documents, and put forward suggestions for improvement of the shortcomings of the original documents. All the adaptations were completed in July. Two months before the document was adapted, the phenomenon of sharing old and new documents was implemented. During this period, the old and new documents are not suitable. After many trainings and revisions, the new documents are basically operated according to the new standards and processes.

As a high-pressure foreman, lead employees to do a good job of equipment maintenance according to the annual plan, operate in strict accordance with the newly compiled document specifications, and fill in relevant forms. And do a good job in weekly work plan, employee scheduling, material procurement plan, etc.

Since the post was adjusted to the position of operation supervisor in September this year, it was mainly to follow up the maintenance list and coordinate the work between departments, make reasonable arrangements, fully mobilize the enthusiasm of employees, and carry out cross-cooperation among teams in the case of insufficient staff in June 5438+ 10 and June 165438+ 10. First, schedule control

According to the project schedule requirements formulated by the company at the beginning of the year, the main project should be completed by the end of 10. The main reasons for the delay in the construction period are as follows:

1. We underestimated the difficulty of the project in advance, and the contract period was too tight. The fixed duration of this project should be 720 days, but we shortened it to 350 days. This construction period can only be completed as planned under ideal conditions. However, due to the difficulty of this project, any unexpected situation may cause the delay of the construction period and may have a chain reaction.

2. We underestimated the actual strength of the construction unit in advance (including financial strength and management strength). Both construction units belong to the contract responsibility system. The construction unit collects management fees from the contractor, and the contractor is responsible for the capital investment of the project and the allocation of management personnel. The construction unit does not give any financial support and personnel support to the contractor, and it also lacks necessary management support. There is a phenomenon of contract escrow.

The main reason that restricts the construction period lies in the capital and management of the construction unit. Lack of financial strength often leads to the shortage of materials and equipment, the phenomenon of waiting for materials at the construction site and the loss of construction personnel. The serious shortage of labor force has caused serious delay in the progress of the project. In management, on the one hand, the sense of responsibility and quality of managers can not meet the due requirements; On the other hand, due to too many subcontracting levels in the labor service layer and too fine grouping of work classes, it is impossible to form a flow process, which makes it difficult to allocate project managers; At the same time, due to the subcontracting of the labor service layer and too many management levels, the management intention of the upper management personnel, especially the project manager, cannot be implemented in time and effectively in the team. On the other hand, migrant workers are difficult to manage now, and they often work against managers because of some minor problems. This is the main reason for the delay in the construction period.

3. Problems in self-management: Although the engineering department, especially the department manager, has taken a series of positive measures to delay the construction period of the construction unit, it is not strong enough and lacks effective management measures and emergency measures to deal with some problems, especially the serious shortage of personnel and untimely supply of materials in the construction unit, which is also one of the factors leading to the delay of the construction period. All of us, especially department managers, need to learn project management knowledge, master more good management experience and methods, and further improve their management level, so as to live up to the trust of leaders and make greater contributions to the development of * * real estate.

In view of the above problems, with the strong support and help of the general manager's office, all employees in our engineering department have taken a series of measures in terms of funds and achieved good results. In the construction process in the second half of the year, not only the momentum of further delay in the construction period was curbed, but also the delayed construction period was gradually reduced.

Second, the quality control

Since the start of construction, the engineering department has always adhered to the principle that quality comes from # College Entrance Examination Resource Network # 1 and strictly controlled the quality. Cost control, mainly from the following aspects.

1. Minimize unnecessary cost input in the drawings. For example, in the construction of civil air defense basement, in order to save costs, we decided to construct the building plane according to the drawings of * * design institute, but the structure was constructed according to the drawings of * * design institute, which is estimated to save the company nearly one million yuan; Without increasing the cost, we also increased some parking spaces for sale through technical transformation, which increased the sales revenue. At the same time, the installation specialty also saved nearly one million yuan for the company by putting forward some reasonable schemes, and was praised and rewarded by the company.

2. For some technical changes in the construction process, timely carry out changes that have little impact on the investment cost or reduce the cost, and organize technical analysis to select the most economical and feasible change scheme for changes that increase the cost but remain unchanged. At the same time, the examination and approval system for drawing changes shall be strictly implemented, and all changes shall be approved by the general manager's office before implementation.

3. In terms of engineering visas, we have re-established the examination and approval system for engineering visas, and implemented seven levels of examination and approval for supervision engineers, directors, chief engineers, engineering managers, budget engineers, financial managers and general managers, and checked at every level, resolutely returned visas that should not be paid, strictly examined the visa fees that actually occurred and should be paid, and put an end to unreasonable expenses of this fee.

Fourth, site safety and civilized construction

As the goal of this project is a provincial civilized construction site, we have paid enough attention to the safe and civilized construction on site. Due to the limited conditions in the early stage, the civilized construction on site was not done well. In the later period, we made great efforts to grasp the civilized construction on site and achieved good results. At present, it is expected to pass the acceptance of provincial civilized construction sites in the near future after many inspections at Shi Sheng security checkpoint.

V. Management of Supervision Company

Generally speaking, there are some problems in the management of supervision companies, mainly due to the lack of excellent technology and failure to strictly follow the contract requirements, which leads to the low overall quality of supervision personnel. Finally, our engineering department had to spend a lot of energy to help the supervision company complete the work that should have been completed by the supervision company. Although with our joint efforts, this work has basically been successfully completed, the labor intensity of the comrades in the engineering department has increased accordingly. But on the other hand, we should also realize why the overall quality of the personnel stationed in the construction site by the supervision unit is low. The reason is that the cost of supervision is too low. If the supervision cost is low, the wages of dispatched supervisors will be very low (800~ 1200 yuan/month), and the quality of supervisors with low wages will inevitably be low.
