R&D quality management runs through the whole process of product development, including the establishment of R&D quality management organization, R&D quality planning, R&D quality control (technical review and product testing), R&D quality assurance and R&D quality improvement. Technical review is interspersed in the stages of product concept, planning, development, verification and release, which is also the weakest link in the product development process of our company. In the past, it was a mere formality, mainly because the technical review was not carried out at different levels. Before the product-level review, the project team must first conduct a module-level review within the R&D team, and make necessary records and solutions to related problems. Experts from other technical departments can be invited to participate in the module-level review. Technical experts can provide opinions without taking responsibility, and can sign or indicate "invited" to clarify responsibilities. Product-level review is mainly aimed at major issues and module-level review raised in the interface part of pdt departments. If the module-level review is carried out comprehensively, the time of the product-level review process will be reduced. It is suggested that qa organize product-level review, check the module-level review records of the project team and the materials submitted for product-level review. Only then can the product level review be carried out, and at the same time, the order of the venue should be maintained, so as to avoid entanglement in details, avoid putting the affairs of villages, townships and counties on the provincial capital for discussion, and remind the representatives of various departments in pdt to truly speak on behalf of their own departments. It is found that the number and technical level of qa personnel are limited, so the module-level review should be attended as much as possible, and the product-level review must be attended. Doing a good job in technical review will be the focus of R&D quality assurance team this year and next.

Who will make the final decision in the technical review? Project manager, product manager or product director. I had an unusual exchange with the training teacher. At present, our company locates the product manager in product demand management and market support, which are at the two ends of product development. This requires many product managers, who often provide support for multiple projects and have more meetings and business trips. The product director has many affairs and often can't attend the review meeting, so the project manager has a more comprehensive understanding of the project. Trainer's suggestion: the product director authorizes the project manager to synthesize the opinions of pdt members and make a final decision on the technical review. I also think the project manager has this ability.

Requirements review is very important, which has the greatest impact on design and development and the most changes. The best way to control and minimize change is to do things as comprehensively as possible from the beginning. In the process of requirements review, pdt members are called to put forward requirements on behalf of the department, such as manufacturability requirements put forward by process engineers, testability requirements put forward by test engineers and applicability requirements put forward by engineering departments. Except for the R&D department, our pdt members have not fully used their right to speak in production, marketing and engineering, and their understanding of the project is superficial. Naturally, this information is rarely reflected in the product demand. Some people compare R&D in the marketing department to the defender, midfielder and striker of the football team. The marketing department is the engine of the midfield, responsible for integrating resources and planning and organizing attacks. We are short of a strong midfielder. It is the key to cultivate the market awareness of product managers and build a reserve team of product managers.

Another important information of R&D quality management is quality audit. As far as I know, we have not organized any formal quality audit and record for any product or project at present, even if the product has big problems in the market. Start the project quality audit in time to distinguish whether the problems found are attitude problems, ability problems or process problems.
