On the basis of batch production records, material labels and intermediate product circulation certificates, the workshop implements the system of material and label handover, audit and registration, so that everyone can supervise and have a well-documented record. 3, new equipment, new technology to improve production capacity.

The production equipment used by our company is the most advanced innovative technology in the processing technology of modern Chinese herbal pieces. This year, compared with last year, we added a QG-37 pneumatic mesh belt dryer, the latest self-controlled temperature frying machine, a TDP-600 large crusher, two shredders, a multifunctional slicer for processing small packages, a rotary slicer for processing Chuanxiong pieces and a sharpening machine, which increased the processing capacity of the workshop by 40% on the basis of last year.

Through the preliminary exploration of ginseng processing project in September, it is concluded that production equipment is the main bottleneck limiting production capacity. With the increase of production equipment with new technologies and principles in the workshop, new requirements are put forward for equipment management while improving production capacity, requiring employees to use, repair, maintain and innovate. The workshop has made minor improvements to the existing equipment, such as the motor guard plate of the rotary medicine cutter and the base of the chopping medicine cutter. 4. Material management

Different buyers' different ways of using the same variety, quality requirements and delivery date will eventually be reflected in production. At the beginning of the year, according to the equipment maintenance plan, the thermal trip detection and calibration of type test equipment were completed, which ensured the reliability of product detection. By repairing the feeding cylinder of terminal processing machine and coil processing equipment, the problem that the equipment can't work when the wind pressure is less than 0.7 MPa is solved, and now it can work normally at about 0.5mpa. In May, the control system of an injection machine was replaced, and after several centralized maintenance, the sealing ring and fragile and aging parts were replaced, which solved the oil leakage problem of the equipment and basically eliminated other hidden dangers of the injection machine.

In addition, the workshop also organized the transformation of uncommon welding machines into equipment for welding static contacts of products, thus avoiding the conflict between products and personnel in some welding processes. Now, two kinds of products can be processed by different people on two equipments at the same time, which greatly improves the production efficiency.

Third, according to 5s site management

After searching relevant information, the original 5s management regulations, work station equipment management regulations and turnover handling management regulations were supplemented and refined. Raw materials and spare parts, qualified products, reworked products, waste products, measuring tools, workstation appliances, daily necessities, production wastes, etc. The location of the workshop has been specified in detail. And organize team leaders and their members to learn, and popularize 5s management to employees. Divide the 5s area and responsible person of the production site according to the workshop team, and designate a special person to be responsible for each equipment and workbench of each team, so as to achieve daily cleaning, weekly sorting and monthly rectification.

Improve the assessment and supervision system for the responsible person and the responsible team, and insist on the supervision and assessment of the 5s operation of each team. Conduct on-site inspection of each team from time to time according to the 5s assessment form of each team, summarize and analyze the inspection results, and deal with the teams and individuals who fail to pass the inspection many times according to relevant regulations. Fourth, formulate and implement the workshop workflow.

At the beginning of the year, according to the company's requirements, the workflow of each team (parts team, pre-assembly team, assembly team, finished product team, maintenance team), returned product processing, unqualified product processing, waste product processing, and outsourcing product testing was formulated and distributed to each team for digestion and absorption, and all work was gradually carried out according to the established workflow, making it a work habit. In practice, we constantly summarize various work processes to improve the applicability and effectiveness of work processes. After nearly a year's operation, it has played a positive role in production management, improving work efficiency and avoiding quality problems.

Five, reduce unnecessary repair process, control the repair time.

New wage management regulations have been formulated and improved. After each batch of spare parts and products is completed, the monitor shall summarize and verify the work and quantity completed by the team members in this batch of spare parts and products, sign and seal the working ticket after confirmation, and submit it to the workshop for statistics together with the temporary plan sheet, warehousing ticket and finished product sequence card/inspection sheet of this batch of spare parts and products. Cancel the original piece-counting process related to repair, and the work ticket can only reflect the repair work and the completed quantity, and the repair time is given by the workshop. At the same time, according to the actual situation, the piece-rate wage base of the workshop has increased by 1 ~ 5%. If there is overtime, in addition to piece-rate pay, there is also a certain overtime pay per hour.

After calculating the salary according to the new wage statistics method, the repairman's hours are reduced, and the employee's wage income is improved to a certain extent, which fully embodies the principle of more work and more pay, and the enthusiasm of employees has been significantly improved, which has also played a great role in the stability of employees.

In the past year, under the correct leadership of the company leaders, the production department basically successfully completed all the production tasks assigned by the company. Although a lot of work has been done and some achievements have been made, there are still many problems:

1. It is urgent to supplement front-line workers.

At present, there are ***36 people in five classes in the workshop, of whom 1/3 are new employees, and most of them are in the factory 1 ~ 3 months, with an average of 2 people leaving each month within one year. According to this year's output, the existing personnel and quality are slightly insufficient. 2. The new employees in the workshop lack necessary training.

With the diversification of the company's product models, the number of newly recruited employees has increased, and many new employees have entered various production positions in the workshop. Most new employees have never been exposed to our products before, and many products lack process documents. Even the old employees' operation methods are not completely correct. They just install products mechanically during production, and don't know what is right, which is beneficial to the debugging of the next process. How to operate to improve efficiency. Therefore, job training is equally important for new and old employees.

3. The supply of purchased parts should be solved as soon as possible.

In the second half of the year, production was once passive. In addition to human factors, the untimely outsourcing of spare parts is also an important reason. So far, the supply of iron cores has been basically solved, but the supply of coils has not been completely solved, so it is difficult to stock and store these products.

4. Strengthen incoming inspection of components (products) and solve technical problems in the production process in time.

Many purchased parts have no ex-factory inspection standards, and the ex-factory inspection work is not in place. There are many problems exposed in the workshop, such as plastic surgery, deburring and elective courses, which affect production efficiency and waste working hours and raw materials.

In operation, it is important for quality inspection, technology, production and procurement departments to communicate coherently and finish the work they started.
